The operations division within a production company like Uteco, an Italian manufacturer of flexographic printing presses, sleeve changeover automation technologies, and quality control systems for the printing and converting industries, is fundamental, encompassing logistics and production, with significant implications for various departments. Recognizing the fundamental role of the operations division, a strategic initiative was undertaken to optimize processes across all key areas. This project aimed at enhancing operational efficiency, optimizing costs, and ultimately delivering substantial value to the company. The comprehensive approach included strategic streamlining of logistics and production processes, addressing critical aspects that impact multiple departments.
The optimization project named 'Operations Transformation' began with a thorough analysis aimed at identifying operational deficiencies and potential enhancements across various domains. This included production, planning, logistics, and aspects related to controlling, engineering, and sales. The comprehensive assessment entailed detailed interviews, in-depth business analyses, and fine-tuning of relevant documentation.
Feasible implementation projects with a clear objective—leveraging modern digital tools to automate and streamline processes—were presented. Significant focus was directed towards re-engineering the SAP system to simplify material and resource management, a vital aspect in contemporary operations. Consequently, the proposed solution aimed to impact three areas: warehouse management logistics, production management, and re-engineering of product structure and system configuration, facilitating a streamlined workflow for products across all operational domains.
Logistics warehouse management optimization included refining the physical and logical structure of the existing warehouse, reviewing the receiving and picking processes to allow meticulous tracking of goods, stock levels, and values, significantly influencing material replenishment planning and improving overall stock management.
In the production area, the implementation of a light MES system was proposed, impacting production declaration, user management, production controlling, and timesheet management. The innovative digital solution fully integrated with the SAP system allowed for real-time analysis and monitoring of production progress, leading to optimized production planning and related goods procurement processes, as well as meticulous cost and time allocation on work breakdown structure (WBS) elements, enhancing the current model.
Regarding re-engineering, a strategic product analysis project was set in motion, aiming to review sales strategies and consequently, design, production, and planning strategies. The creation of a comprehensive Bill of Materials (Super BOM) and Routing (Super Routing) enabled a dynamic catalog of the sellable product variants, allowing for the reduction of design and production times, optimization of material replenishment planning, and better analysis of cost and profit.
This digital transformation exemplified the critical role of technology and strategic rethinking in optimizing operations for heightened efficiency and competitiveness.
